REPRESENTATIVE CASE · TEXTILES

Why were 228 of 236 emails never opened?

The Fox Textile scenario shows how poor targeting, weak data and catalogue-led messaging can make export sales potential effectively invisible.

Benchmark basis: Fox Textile is not a real company. The scenario is modelled using benchmark ranges for B2B cold-email open and reply rates, list quality and segmentation impact. The results are not actual client performance or guarantees.

Starting point

Fox Textile is a representative manufacturer with 15 years of experience in technical textiles and apparel, competitive pricing and strong production capacity. It already exports limited quantities to the Balkans.

Its objective is to expand its export portfolio by building relationships with wholesalers and retail chains in the United Kingdom and Germany.

Emails were being sent, but there was no effective sales system

Outdated buyer lists

Old and low-quality CRM records caused the sales team to spend time on the wrong companies.

Catalogue-led language

Emails focused only on product features instead of the buyer’s commercial needs.

Weak commercial proof

Product imagery and the brand story did not adequately support the company’s manufacturing capabilities.

One-size-fits-all communication

There were no distinct value propositions or follow-up scenarios for different buying roles.

The SourcingFox approach

LinkedIn and sector data were used to build a current target-segment list. Three separate email sequences were created for three decision-maker profiles, while subject lines were revised for attention and deliverability. A CRM-based follow-up flow was modelled so that replies and opportunities would not be lost.

1. Targets were separated by country, company type and decision-maker role.
2. Messaging shifted from catalogue descriptions to buyer value.
3. Initial outreach and follow-up were combined within one sales workflow.

Modelled outcome within the scenario

Under the revised approach, the email open rate was assumed to increase from 17% to 48%, the reply rate from 4% to 21%, with three long-term distributor agreements reached within the first two months. These figures are representative scenario outputs illustrating the possible effect of a strategic change.

The lesson

When cold email underperforms, the problem may not be the copy alone. List quality, segmentation, commercial proof, decision-maker selection and the follow-up system must be evaluated together.
